Bookwyrm is exactly that and while it's still in "beta", I've been running, using and enjoying it for years now. I get almost all of my recommendations from there!

I don’t believe it’s federated, but there’s also the Hardcover App that posits itself as a Goodreads alternative.

Calibre might meet some of your requirements. Readarr was nice, but it's no longer maintained.

Do you have their server, or just the app? It's been a minute since I messed with it, but I think it had more features than the app.

The problem is that most data about books (ISBNs, DDC and LOC classification, cover images, synopsis, etc) are owned by either Amazon or Worldcat. So if you read anything even slightly off beat, you’ll be entering all of that data yourself. That also means recommendations aren’t really a thing. If you just want to track and share your reading, and don’t mind entering all the data yourself, bookwyrm is fine. But if you want to just search for a book and add it to your shelf, or get recommendations of new books, it’s nowhere near there.

StoryGraph does this very well - all non-ISBN items are welcome. Web comics, random PDFs etc.

Would love to see that on BookWyrm, if it doesn’t already exist.

Sure, there's always room for improvement. But a lot of books that weren't available on my instance I could just import from other instances or other sources. I've also got some good recommendations from the Explore feed on Bookwyrm.
